Dynamic ad insertion has reached the newsletter platforms, and that changes the math for podcasters who never had a sales team. On October 27, 2026, beehiiv launched podcast ads on all of its paid plans, with sponsor campaigns, programmatic fill and no minimum download count. Six days earlier, Substack opened early access to dynamic sponsorships for the shows it hosts. This guide explains how the technology works, what each platform is offering, what the revenue split looks like and six smart moves to make before you flip the switch.
Product details come from beehiiv's launch post and help center and from Substack's announcement. Revenue share and adoption figures are as reported by AdExchanger from interviews with beehiiv executives, and we attribute them that way.

What Is Dynamic Ad Insertion?
beehiiv's podcast monetization overview describes it as "how ads get into your episodes without being part of your audio file." You mark ad breaks in an episode, and when a listener requests it, the ads are stitched into the audio at that moment.
That timing is the whole point. Because the ad is chosen when someone presses play, you can swap creative without editing the episode, run campaigns in old episodes, set dates and impression goals, and get reporting for each ad delivered. beehiiv also says the approach does not change your RSS feed URL, so nothing needs updating in Apple Podcasts or Spotify.
Dynamic insertion changes delivery, not the voice. beehiiv notes that dynamically inserted ads can still be host read spots recorded outside the episode audio, producer reads or fully produced commercials.
What beehiiv Launched
In its Podcasts that Pay post, beehiiv CEO Tyler Denk listed dynamic insertion, a campaigns manager, programmatic ads, ad reporting, IAB certified downloads and imported ad breaks. Podcast ads are available on all paid plans.
Creators mark breaks with an ad locator: pre-roll, mid-roll and post-roll. An episode can have one pre-roll break, one post-roll break and as many mid-roll breaks as you want. Each break can hold up to 10 ad spots, and beehiiv recommends 2 to 4. Its launch post suggests about one mid-roll for every 10 to 15 minutes of audio.
The campaigns manager takes sponsor audio up to 90 seconds in MP3 or WAV, with flight dates and an optional impression goal. On Pro and Enterprise plans you also get device and location targeting, frequency caps and third party tracking. Programmatic ads have no minimum download requirement, and you choose which ad categories to block. One limit to note: premium feeds are not eligible for monetization.
When more than one ad could fill a break, beehiiv serves direct sold ads first, then programmatic ads when available, then your house promos. Programmatic fill is not guaranteed and depends on advertiser demand.
The Revenue Split and the Numbers
The economics came out in an AdExchanger interview. For programmatic podcast ads, publishers keep 50% to 60% of the revenue, and beehiiv takes the rest. For comparison, Denk said beehiiv takes about a 20% to 25% cut of programmatic display ads, and it takes no revenue share on direct sold ads. Its audio ad serving partner is AdsWizz.
AdExchanger reported that beehiiv has more than 13,000 publishers and delivers about $1 million in monthly revenue to its clients. More than 2,100 of them use it for podcast distribution, a group that head of podcasts Ainsley Rossitto said has grown about 20% each month since the April launch.
Denk was blunt about why the feature matters: "Most larger, serious podcasts are using some form of dynamic ad insertion to monetize, and we will not win their business to migrate their podcast over until we had a competitive feature set." AdExchanger also noted that programmatic podcast ads tend to sell at lower prices than direct sold ads. For more on pricing, see our look at programmatic audio and podcast ads.
Substack's Early Access Version
Substack moved first on the announcement. On October 21, it introduced podcast sponsorships and wrote: "Until now, podcasters on Substack have had to record sponsorships directly into episodes." With the new tools, podcasters will be able to run campaigns with their own sponsors and update ads across their back catalog without re-editing episodes.
The key difference is timing. Substack is taking signups for early access, while beehiiv's tools are live on paid plans. Substack says third party sponsorship marketplaces are coming soon to fill marked breaks, with creators setting how many ads run and which sponsor types are allowed. It also earned IAB Tech Lab certification for podcast download measurement. If you are choosing between the two, our Substack vs beehiiv comparison covers the wider platform differences.
Baked In vs Dynamic Ads
beehiiv's help center draws the contrast plainly. With a baked in ad, the ad is part of the episode file, you get no dedicated reporting and you estimate how often it was heard from downloads. Changing it means editing and republishing the episode.
With dynamic ads, each delivered ad gets its own reporting, you can track how much inventory is filled, and programmatic ads can fill breaks you have not sold. A baked in ad, in beehiiv's words, "permanently occupies that spot."
6 Smart Moves for Podcasters
1. Start with fewer ads per break
beehiiv recommends 2 to 4 ads per break even though breaks can hold 10. Light loads protect the listening experience while you learn what fills.
2. Put the back catalog to work
beehiiv lets you add pre-roll and post-roll breaks to every past episode in one click. Mid-rolls can be added to older episodes too, just not in bulk, so start with your most downloaded shows.
3. Keep direct sponsors on top
Direct sold campaigns run ahead of programmatic on beehiiv, so treat programmatic as fill for unsold spots rather than a replacement for sponsorship sales.
4. Set category blocks before you opt in
Programmatic setup on beehiiv is opt in plus choosing categories to block. Decide which advertisers you never want on your show before the first impression runs.
5. Use certified numbers in your media kit
beehiiv says its podcast metrics are IAB v2.2 certified and filter bots, pre-loads and duplicate requests. Clean counts make sponsor pitches easier to defend.
6. Bundle podcast and newsletter inventory
Rossitto told AdExchanger some publishers are adding podcast ads to larger direct sold deals and charging higher CPMs for omnichannel packages. Our guide on how to monetize a podcast covers other revenue streams to pair with ads.
Dynamic ads will not create demand on their own, and how often breaks sell still depends on your show's size and category. But for newsletter first creators, it removes the excuse that ads were too hard to run.
